Corporate group with a large network of quick-service restaurant and franchise stores in northern Mexico. They own multiple warehouses in various regions and work with brokers in the U.S. to store imported goods.

Challenges
Implement a cloud-based warehouse management solution to support the company’s rapid expansion and ensure operational efficiency. This included:
Phase 1:Initial implementation at the central warehouse located in the United States, with a tailored design and roll-out planning for four additional warehouses in Mexico.
Phase 2: Roll-out at a warehouse in another Mexican city, replicating and adapting the process defined in the original implementation.
Phase 3: New roll-out in the Culiacán warehouse, leveraging the established operational base and aiming to further standardize operations across the network.
Key requirements included:
– Change management to drive the adoption of operational best practices, including handheld devices and voice picking technology to improve inventory accuracy and reduce operation times.
– Comprehensive management of storage zones (dry, refrigerated, and frozen).
– Agile system for assigning picking and reserve locations.
– Automatic task generation to replenish picking areas from alternate warehouses.
– Wave picking management using FEFO and FIFO rules.
– Simple technology integration for automated processes.

Solutions
Oracle Warehouse Management Cloud was implemented based on a “TO BE” process design. The project was executed in three phases:
Phase 1 (Central warehouse):
- System configuration and early testing with key and end users.
- Physical warehouse preparation: WiFi coverage, location and product labeling.
- Implementation of real-time interfaces with Oracle EBS ERP and voice picking technology.
- Development of customized reports in OTBI for specific business controls.
- Label design for receiving, shipping, item identification, and location management.
- On-schedule go-live execution.
Phase 2 – National Roll-Out:
Process replication in another warehouse in Mexico, with specific adjustments.
- Continued focus on change management and adoption testing.
- Go-live delivered on time as planned.
Phase 3 – Roll-Out in Culiacán:
- Configuration expansion to the new warehouse, maintaining operational rules, interfaces, and reports already in use in the previous three sites.
- Specific adjustments to the warehouse layout, label design, and access role definitions.
- Fast-track implementation and stabilization completed in just 7 weeks, thanks to:
– Prior process standardization.
– Effective performance of earlier roll-outs.
– Active participation of both corporate and local users, leveraging their previous experience.
Results
All three phases helped standardize warehouse operations, ensure greater inventory accuracy, and optimize picking and replenishment times across the network. The implemented solution supports the company’s ongoing expansion while maintaining control and efficiency in key warehousing operations.
